As a result, Hanab has not only adopted a new approach to project-based working, but has also established a foundation for the ongoing management and development of this way of working.

Customer

How do you ensure that projects are not only carried out effectively, but are also managed using a single, recognisable approach? For Hanab IT, the challenge lay in creating greater uniformity, transparency and predictability throughout the entire chain of demand, portfolio and project management. Together with Improven, they therefore worked on developing a single, integrated approach: from the initial idea and prioritisation through to implementation and formal handover to operations.

The challenge

Within Hanab, there was a need for a standardised way of organising projects and new project proposals. Not only did ongoing projects need to be made more transparent, but the demand side also called for greater transparency.

Hanab IT wanted to establish an integrated project chain in which demand, portfolio and project management are aligned, and in which both internal staff and external suppliers work according to the same principles. The aim: standardised working methods, transparent reporting and clear decision-making points.

Our approach

Improven, in collaboration with Hanab, opted for a pragmatic approach in which the process, working method and supporting tools were developed in tandem. A new working method only becomes valuable when people actually use it. That is why the approach was not devised behind a desk, but developed and refined in collaboration with the professionals involved. Existing best practices from project managers were incorporated and adapted to the new Hanab standard.

The foundation was laid by the new Hanab IT project management approach. This combines elements of traditional project management with agile working and provides structure through clear phases, stage gates and fixed project management components. This creates a hybrid approach that combines control, transparency and predictability with flexibility during implementation. At the same time, the necessary tools were developed. A standardised set of nine templates was compiled in collaboration with Hanab’s project managers. The approach was then put into practice in the form of the Hanab IT Project Compass, so that project managers not only know what is expected of them, but can also find guidance on how to carry out projects within Hanab.

Supporting tooling was explicitly not an end in itself, but it was important for control and oversight. Our own O365 tool, IMPRIO, supports this new way of working and provides the environment in which project information and dashboards come together. The design takes into account, amongst other things, demand management, capacity management and dashboards for different user groups.

The result was not a theoretical project management framework, but a working method that is in line with Hanab IT’s day-to-day practice.

The result

The project has resulted in a coherent framework for professional project and portfolio management within Hanab IT: a uniform approach from demand to handover, supported by standardised processes, decision points, templates and tools.

From project to ongoing support

The professionalisation process did not stop at the delivery of processes, documents and tools. Once this was complete, there was a need for ongoing support for the IT project organisation, including in relation to IMPRIO. A follow-up programme was therefore set up under the ‘PMO as a Service’ model, offering services in the areas of tool support, operational project and programme support, training and coaching, and the further development of the project management methodology.
As a result, Hanab has not only adopted a new approach to project-based working, but has also established a foundation for the ongoing management and development of this way of working.
From idea to result, using a single, consistent approach for projects within Hanab IT.
