Our client is an international and leading beer brewer, with over 80,000 employees, 140 breweries in more than 70 countries. This international landscape makes this organisation a dynamic environment with enormous challenges. As a global player, innovation and digitalisation play a crucial role. This wonderful corporate will have to continue to develop on many fronts to maintain and strengthen its market position - both Innovation in its products and packaging and adaptation of processes, systems and employees. For several years in a row, Improven has been helping this beer brewer in various global programmes in the field of process optimisation, programme and project management.The client has developed a digital platform, designed to improve productivity and safety in and around the production process. Improven was given the challenging task of setting up, managing and optimising a global transformation programme and associated complex project processes and communication flows.

Our approach

Improven has a clear vision and approach to the organisation of complex programmes and projects. By not only looking inside the relevant programme but also outside it, Improven always seeks the connection with both the business and the rest of the organisation. For this issue, we started by designing a project management approach, which is as close as possible to what the organisation itself already knows and uses, supplemented with innovative components based on agile and lean and our best practices. We advise the organisation in choosing a waterfall approach, agile working or a hybrid form...this often depends on the nature, size and project objective. After all, one size does not fit all when it comes to project management. Sometimes we go for a 'blended approach' and use multiple forms simultaneously, on different components and project streams. In addition, we set up a central PMO to ensure that the programme is manageable and communication runs smoothly. We also design the rollout strategy. Our integrated approach connects three key pillars: People, Process and Systems.

Result

The challenge in such a global programme lies particularly in communication. Because we often work remotely, it is not possible to just walk into each other's offices. Moreover, we have to deal with cultural differences; colleagues in Russia work differently from colleagues in the Netherlands. It becomes even more complex when the local team in Russia communicates with the local team in Mexico. To avoid chaos, it is necessary to set up the process very clearly and consistently and to inform everyone at the right time by means of communication plans, stakeholder reports, newsletters, notification on the intranet and the organisation of training and assurance among users in the countries. This is where we play an important role. We also like to use Storytelling as a communication tool to create involvement, with a personal story as a means.
